You Didn't Lose Your Attention Span. The Friction Moved

You know the day. You start with three things you actually meant to do. Then a Slack notification, then an email, then a calendar ping, then someone needs "just a quick answer," then a browser tab you don't remember opening. By five o'clock you're wrung out. And here's the part nobody admits: you couldn't tell anyone what you actually got done. You're tired, but there's no pile of work to point at. You feel like you ran all day and moved nothing.


The reflex is to blame yourself. Bad focus, weak willpower, too much phone. So you go looking for the fix deep work blocks, Pomodoro timers, notification settings, the app that hides your other apps. And none of it sticks, because you're solving the wrong problem.


Here's a better way to see it. Back in 1971, the economist Herbert Simon pointed out something that reads like it was written yesterday: a wealth of information creates a poverty of attention. Information, he said, consumes the attention of whoever receives it. That was decades before the internet, before Slack, before the phone in your pocket. He saw the shape of the problem before the tools existed to make it this bad.


But the interesting thing isn't that there's more information now. There's always more information. The interesting thing is where the effort went.


Interrupting someone used to be expensive

Go back thirty or forty years and think about what it took to reach a coworker. You got up and walked to their desk. You picked up a phone and maybe got a busy signal — for anyone who never had one, that was the sound of "this person is unavailable and there is literally nothing you can do about it." If you needed a report, someone had to pull the numbers, type it, print it, and hand it to you. Reaching another person cost real time and effort. The friction sat right at the front of the interaction.


And that friction did something useful, even though nobody designed it on purpose. It rationed interruptions. You didn't ping someone with a half-formed question, because pinging was work. You thought first. A lot of the "quick questions" that fill our days now simply never got asked, because asking was too expensive to waste on something you could figure out yourself.


That friction is gone. I can Slack you, email you, text you, tag you on LinkedIn, and drop a calendar invite on your afternoon all in about fifteen seconds, all without leaving my chair. Connecting became free. And when connecting is free, work stops being synchronous — you and me, in the same moment, sorting something out — and becomes a scattered, always-on stream of pokes. Everyone can reach everyone, instantly, all the time. So they do.


The friction didn't disappear. It moved. It moved off the sender and onto you, the receiver — the person now expected to absorb forty tasks, notifications, and "just checking in" messages a day and still produce something real.


What that costs

One study of knowledge work put the price at roughly a quarter of the working day lost to digital distraction. Call it Thursday afternoon and all of Friday, gone — not to hard problems, but to context-switching. And the damage isn't only the lost hours. It's what happens to the work that survives. When your attention gets chopped into ten-minute slivers, you stop doing your best thinking and start doing your fastest thinking. The output ships. It's just worse, and quietly so.


There's a reason the productivity hacks don't rescue you from this. Knowing about deep work doesn't protect your focus any more than knowing about vegetables makes anyone healthy. Nobody is obese from a lack of diet information. The problem was never that you didn't know how to concentrate. The problem is a system that makes interrupting you frictionless and makes protecting your attention entirely your own uphill fight.


Manufacturing already solved a version of this

Here's the part that should sting a little, because someone figured this out sixty years ago in a factory.


For a long time, manufacturing ran on push: cram as much product as possible to the next station, whether or not it could handle the load. Toyota flipped it. Instead of pushing, you pull — you only let through what the next step actually has capacity to absorb. Capacity dictates throughput. That's the heart of what people call one-piece flow, and it's why lean manufacturing worked. You stop drowning the system in more.


Knowledge work never got that discipline. Our version of "the next piece" isn't a car part moving down a line at a sane pace. It's another email, another ping, another injection dropped onto someone who was mid-thought. And unlike a factory, there's no physical constraint stopping the pile-up. Somebody can always dream up one more thing to add to your plate, and nothing about the tools tells them no. More requests has never once meant more actually got done.


Put the friction back on purpose

If frictionless connection is what broke this, then the fix isn't a cleverer app. Adding a fifty-first tool to manage the other fifty is not the move. The fix is to deliberately put some friction back to stop letting every interruption reach you by default just because it can.


Practically, that looks less like tracking every minute and more like deciding, at the start of the week, what the three to five things that actually matter are — and treating everything else as negotiable. It looks like a status update that says here's what got done, here's what's next, so people stop pinging you for a picture they could already have. It looks like protecting the capacity to do one real thing at a time instead of pretending you can absorb everything.


But the smallest version, the one to try tomorrow, is this: own your distractions. Don't react to the ping the instant it fires just because it fired. If you're going to get pulled away, get pulled away on purpose. Be intentionally distracted.


You didn't lose your attention span. Someone quietly moved the friction onto you. The good news is you're allowed to move some of it back.
